"Concentration is innate." Many people believe this.
That's why they process the difference in the depth of work as a difference in willpower, thinking, "That person just has a different level of focus."
In the same office, at the same time, starting the same task—yet before you know it, one person has already finished their report. Meanwhile, you only meant to check one notification, but ended up inside your phone for 30 minutes. This is a common sight in any workplace.
However, if you follow the research on attention, you'll find that this gap is not a difference in willpower.
In an experiment published in 2017 by Adrian Ward (a behavioral scientist studying the relationship between human cognition and technology) and others at the University of Texas at Austin, people who placed their smartphones on their desks performed significantly worse on cognitive tests than those who placed them in another room.
Even if the power was turned off.
The true identity of highly focused people is not strength of will. It is the design before starting.
If you think about it, it's obvious: attention is a resource, just like physical strength. Everyone knows that if you stay up all night, your body stops moving. Yet, people think attention is an infinite spring, and they carelessly spend it from the morning on notifications, read receipts, and screen switching. The reason your brain doesn't work in the evening isn't that your willpower is weak; it's just that your wallet is empty.
I want those who think, "Is this about time management? I've tried planners," to read this. This isn't about schedules; it's about the premise of how to use your brain.
Here are five designs that highly focused people do unconsciously and others don't, narrowed down to those backed by research data.
By the time you finish reading, your perception of the word "concentration" will have changed.
① Removing the Smartphone from Sight
Highly focused people aren't "enduring" their phones. They are physically distancing themselves from them.
A smartphone turned over at the corner of the desk. Everyone thinks, "It's face down, so it's fine."
In the 2017 experiment published in the Journal of the Association for Consumer Research by Ward and others, approximately 800 participants were divided into three conditions to solve cognitive tasks: ① Smartphone on the desk, ② In a pocket or bag, ③ Left in another room.
The highest scores were in the another room group. The lowest were in the desk group.
The terrifying part is this: whether the power was on or off had no effect on the results. It was the same even if the screen was face down. And the participants reported that they "were able to focus on the task." Only the individuals themselves didn't realize their abilities were being drained.
Ward explains the reason: as long as a smartphone is in sight, the brain continues to run a background task of "ignoring it." Without reaching conscious awareness, limited cognitive resources are consumed.
It's a "side job of ignoring." Even if you aren't operating it, just by being in your field of vision, your brain is paying labor costs to the smartphone.
A face-down smartphone, even with the power off, holds a piece of your brain.
Focus is not something to be protected by will, but by placement.
▶ Practice:
- Before starting brain-intensive work, put your phone in another room or deep in your bag. Airplane mode is not enough. The condition is to remove it from your sight and reach.
- If at home, decide on a "fixed position for the phone" like the entryway; if at the office, use a locker. Let the placement work for you, not your will.
② Don't Endure. Don't Meet.
It might be surprising, but people with high self-control actually spend less time "enduring."
In a 2012 study published in the Journal of Personality and Social Psychology by Wilhelm Hofmann and Roy Baumeister (a leading expert in self-control research) at the University of Cologne, 205 adults were given beepers for a week and asked to record if they felt any desire whenever it went off. They collected 7,827 reports of desires.
Common sense suggests that someone with high self-control is "someone who feels temptation but resists it with strong will."
The result was the opposite. People with higher self-control felt weaker desires, had fewer conflicts, and performed the act of "enduring" less often.
They weren't winning against temptation; they simply weren't showing up in situations where temptation occurs. Not the person who resists sweets, but the person who doesn't keep sweets in the house. Not the person who beats late-night SNS, but the person who doesn't bring their phone into the bedroom.
In other words, people who appear to have "strong will" are those who have designed their lives to reduce the instances where they need to use it. Since willpower is a consumable, the less you use it, the more remains for critical moments.
Ordinary people fight temptation; masters don't meet it.
▶ Practice:
- Stop trying to endure apps by saying "I won't open them today," and instead remove them from the first page of your home screen. Move the battle from will to design.
- If you find yourself looking at your phone at night, charge it in the living room instead of the bedroom. Moving a shelf lasts longer than a resolution.
③ Don't Leave the Previous Task in Your Head
Highly focused people aren't fast at switching. They move after creating a "storage place" for the previous task.
While writing a document, a chat pings. You reply and return to the document, but the previous exchange keeps replaying in your head, and you find yourself reading the same line three times. This is a state everyone recognizes.
Sophie Leroy (an organizational behavior researcher) at the University of Washington published a study in 2009 in Organizational Behavior and Human Decision Processes that named this phenomenon: "Attention Residue." It's the phenomenon where part of your attention remains on Task A even after you leave it for Task B.
The experiment revealed two things: switching while a task is incomplete makes the residue larger, significantly dropping performance on the next task. Conversely, switching after reaching a stopping point and completing it makes the residue smaller.
Your body moved to the next task, but your attention was left in the previous one. If you repeat this 10 times a day, you'll be working on every job with only "70% of your attention." The shallowness is a problem of residue, not ability.
Switching speed is not a talent. It's whether you created a storage place for the previous task.
Only the body moved. The attention is still in the previous room.
▶ Practice:
- When interrupting a task, write one line: "How far I got, and what to do next" before leaving. The moment you write it, the brain can let go of that matter.
- When you return, restart from that one line. The time spent feeling lost disappears.
④ Don't Do Simultaneously. Do in Order.
I'm going to say something blunt here: people who are good at multitasking do not exist.
People who think "I'm good at simultaneous processing" are the ones replying to chats during meetings or making documents while streaming videos.
In a 2009 study published in PNAS (Proceedings of the National Academy of Sciences) by Ophir, Nass, and Wagner at Stanford University, they compared "heavy multitaskers" who routinely use multiple media simultaneously with those who don't.
Common sense would suggest that people who multitask every day would be good at it because they've trained their switching skills.
The result was the opposite. Heavy multitaskers were worse at filtering out irrelevant information and slower at switching tasks.
The people doing it every day were the worst at it. In other words, it wasn't training; they just developed a habit of spreading their attention net wide and shallow. Being distracted became their default mode.
The ability called multitasking doesn't exist; the reality is high-speed task switching. And as we saw in ③, every switch incurs a fee called residue. People doing things simultaneously aren't fast; they just pay the fee more often.
He who chases two rabbits works twice as hard and catches neither.
▶ Practice:
- Decide to check email and chat only three times a day and close them otherwise. Just stopping "always having them open" drastically reduces the number of switches.
- If you open a PC during a meeting, use it exclusively for notes. Replying in a concentrated 5 minutes after the meeting is faster in the end.
⑤ Secure Focus as a Scheduled Appointment
Finally, the most structural point. Concentration is defined by the shape of your daily schedule.
According to measurements by Gloria Mark (a researcher at the University of California, Irvine, who has logged worker screens for over 20 years), the average time a person keeps their attention on one screen was about 2.5 minutes in 2004. In 2012, it was 75 seconds. In the most recent measurement, it is 47 seconds.
This isn't just about smartphone addiction in youth. The subjects were working adults. The duration of attention has shrunk to one-third in the last 20 years.
In other words, we live in an era where focus won't happen if left to chance. That's why highly focused people secure focus as an "appointment" in advance.
Microsoft founder Bill Gates used to take a week twice a year called "Think Week." He would stay in a cabin, refuse visits from family and employees, and do nothing but read materials and think. One of the busiest people in the world didn't try to find time to think in the gaps; he reserved it as a block first.
Even if a week is impossible, you can mimic the structure. If your calendar is filled with meetings and deadlines, but "thinking time" is written nowhere, that unscheduled time will never happen. In the era of 47 seconds, focus isn't born from gaps.
Concentration is not a talent, but the shape of your calendar.
People who think in gaps can only think with the depth of a gap.

Did you notice? Not one of these five requires strong willpower. They are all techniques to avoid using willpower in the first place.
The phrase "concentration is innate" is very convenient as an excuse not to design. But the data consistently shows that the true nature of concentration is not the "power to endure" but the "power to distance."
The true identity of highly focused people is not willpower, but the design before starting.
Willpower doesn't increase even if you train it. But you can change your phone's location and your calendar starting today.
